The Assessment
Some organizations reach a point where the results they need and the results they are getting stop moving in the same direction. The metrics look reasonable. The team is working hard. But something in the operation is not translating effort into the outcomes the business requires — and the gap is widening.
When that gap exists, the first question is never about process or systems. It is about whether the right leadership is in place to close it. Everything else flows from that answer.
The Support Signal Advisory assessment is an independent diagnostic of your support organization — objective, data-first, and designed to surface what internal visibility cannot. We begin with the data before any subjective conversation happens. What the metrics are saying, what they aren't saying, and where the gaps between them point. We then validate those findings through structured conversations with leadership and frontline staff. What emerges is a clear picture of where the operation stands, why it stands there, and what it will take to move it.
The deliverable is a guidepost document — a set of directional findings and recommended initiatives with clear rationale and sequence. Written for the people who need to make decisions, not the people who need to justify them. If the engagement ends there, it stands on its own. If it continues into implementation, it becomes the foundation for what comes next.
The assessment is the right starting point when you need an answer you can trust — one that wasn't shaped by the people whose performance it evaluates.
Format: Fixed scope engagement. Data review, leadership and frontline interviews, guidepost document delivery.
Timeline: Typically completed within four to six weeks from data receipt.
What to expect: The engagement requires participation from support leadership and a representative sample of frontline staff. Data files are requested at engagement start. Interviews are scheduled following initial data analysis.
Right for: PE operators evaluating portfolio company support operations. Business owners who need an outside view of whether their support leadership is positioned to deliver the results the business requires.
Signals to Results
Every support leader develops a way of running their operation. Routines form, metrics get established, review cadences settle into rhythm. That consistency is valuable — and it is also where blind spots take root. When we look at the same data the same way long enough, we stop seeing what it isn't telling us.
Signals to Results is a four-month coaching engagement that uses data as a lens for seeing the operation differently. Not replacing what the leader already knows — building on it with a more diagnostic perspective that surfaces what habit and familiarity have made invisible.
The program runs sixteen weekly sessions over four months. Each session is built around what the leader has discovered since the last one. Homework between sessions is where the real work happens — structured actions that have the leader gathering information directly from their team, testing a hypothesis against the data, or looking at a familiar metric from an unfamiliar angle. The coaching session is where those findings get interrogated, connected, and turned into something actionable.
What emerges over four months is a different relationship with the data — one that consistently asks not just what the metrics are confirming but what they might be hiding. And the habit, once built, doesn't go away.
Signals to Results is the right engagement when the goal is unlocking a perspective that inspires new thinking and drives better results.
Format: 16 weekly sessions over 4 months. 45 minutes per session. Structured homework between each session involves direct interaction with the team, micro-testing of hypotheses, and data exploration designed to surface new perspectives.
Right for: Business owners investing in the development of their support leader. Support leaders who want a more diagnostic and discovery-oriented approach to running their operation.
Operational Coaching
Some leaders come to this engagement with a diagnostic already in hand — findings from an assessment that identified where the operation needs to go and initiatives that need to be shaped and executed. Others come with a challenge that's already visible — a team dynamic that isn't working, a metric that won't move, a decision with implications they want to think through carefully before committing.
In both cases the work is the same. A thinking partner with deep operational experience who can challenge assumptions, surface what might be missing, and help the leader work through the implications of the path they're considering — without the agenda that comes from being inside the organization.
Operational coaching engagements are scoped around what the leader is working through. There is no fixed program and no predetermined destination. The engagement is as focused or as broad as the situation requires, and runs as long as it needs to.
Format: Flexible. Structured around the leader's specific situation and goals. Can follow naturally from an assessment engagement or stand alone.
Right for: Support leaders and business owners who want an experienced outside perspective on a specific operational challenge or on executing a set of initiatives already identified.
Whether you know exactly what you need or you're still working out where to start — the next step is the same.
